Building a Repeatable Operating Guide for a Property Management Team
How to document portfolio defaults, lead handling, team ownership, showing setup, integrations, and exception routines without creating a stale manual.
A useful operating guide is organized around the decisions and exceptions a team faces every day. It should mirror the workflow, identify an owner for each stage, and be updated when the product or policy changes.
Document the shared prerequisites first
Before documenting individual showing types, define the configuration that every listing depends on: portfolio defaults, showing windows, team contacts, lead-source connections, calendar rules, integration ownership, and the approved process for property information.
This prevents every property manager from recreating the same instructions and makes differences between owners or portfolios intentional rather than accidental.
Organize the guide by operational journey
- Prepare and publish a property
- Receive and review a new lead
- Handle AI replies and human takeover
- Schedule agent-guided or self-guided showings
- Issue and troubleshoot property access
- Review the funnel and property-level performance
- Escalate policy, safety, accommodation, or data-quality exceptions
Make ownership explicit
Each procedure should state who owns the normal path and who owns the exception. A screenshot may show where to click, but it does not tell a new team member who can approve a policy change, who responds when automation is paused, or who decides that a property is ready for an unattended visit.
Keep the guide alive
- Add an updated date and product version or workflow milestone.
- Review high-use procedures after major releases and policy changes.
- Link to the live source of truth rather than duplicating volatile facts.
- Turn repeated support questions into guide improvements.
- Archive obsolete procedures so search does not return conflicting instructions.
